What a B2B marketing team looks like in 2026.

Smaller, more senior, and organised around what humans should still do.

The short answer: smaller and more senior than five years ago. A typical B2B marketing team in 2026 is one strategic lead plus one or two strong executors, supported by AI systems that handle content production, outbound and reporting. The 2019 model of one specialist per channel is gone, and the companies still hiring for it are burning money.

We say this as people who run marketing teams, not as people selling software. Here is how the structure actually breaks down by stage.

Why the old org chart stopped working

The classic scale-up marketing team was built on a simple assumption: output requires headcount. You wanted more content, you hired a content marketer. More leads, a demand gen manager. More polish, a designer. By Series B you had eight people and a management layer.

AI broke the assumption. A competent marketer with the right systems now produces what three specialists produced in 2019: drafting, repurposing, list-building, personalisation, reporting, first-pass design. The bottleneck moved from production capacity to judgement: knowing what to say, to whom, and why it will work.

That has an uncomfortable implication. The mid-level specialist role, the person who executes one channel competently, is the role AI absorbed first. What is left is the two ends of the spectrum: senior people who decide, and sharp generalists who orchestrate the systems.

What the team looks like at each stage

Pre-seed to seed: nobody, plus help. You do not need a marketing hire. You need positioning, a founder who can tell the story, and a basic engine for content and outbound. This is founder-led marketing with senior guidance a few days a month, not a junior hire left to guess.

Seed to Series A: one and a half people. One senior-ish generalist who owns the whole function, plus fractional senior support for strategy. The generalist runs the AI systems; the fractional lead makes sure they are pointed at the right market. Hiring a junior team before you have this layer is the most common mistake we see.

Series A to B: three people, not seven. A marketing lead (your first real leadership hire, or a fractional CMO while you search), one growth/demand person, one content/brand person. Everything else, paid media included, is better bought than hired at this stage.

Series B and beyond: build around motions, not channels. Product-led, sales-led and partner-led motions need different functions. The constant is the ratio: more senior judgement, fewer hands, more systems.

What humans should still do

Positioning and messaging. Pricing input. Category strategy. Analyst, press and community relationships. Sales alignment. Saying no to bad ideas. Anything where being wrong is expensive.

What humans should no longer do by hand: first drafts, list-building, enrichment, resizing, reporting decks, most personalisation. If a task is volume, it belongs to a system with a human editing the top of the funnel of its output.

The budget shape has changed too

The 2026 rule of thumb we use with clients: headcount share of the marketing budget goes down, systems and senior judgement go up. A seed-stage company spending €300k a year on marketing is often better off with one €90k generalist, €40k of tools and systems, and senior fractional leadership, than with two mid-level salaries and no strategy. The output is higher and the fixed cost is lower.
